L'objectif : fournir un meilleur service \u00e0 la client\u00e8le, am\u00e9liorer l'efficacit\u00e9 et permettre aux employ\u00e9s de conduire des changements qui am\u00e9liorent la coh\u00e9rence et la qualit\u00e9 des produits.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Kaizen, un mot qui signifie \"changer pour de bon\" en japonais, est un processus synonyme d'am\u00e9lioration continue qui est devenu une approche populaire de l'innovation syst\u00e9mique dans les entreprises.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dykstra consid\u00e8re l'approche Kaizen comme une opportunit\u00e9 majeure de croissance pour Ipsen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"Pour moi, Kaizen est la capacit\u00e9 de comprendre qu'une organisation n'est pas parfaite, que les processus ne sont pas parfaits, et cela nous aide \u00e0 ouvrir les yeux sur ces imperfections. Il nous permet de communiquer entre plusieurs services, d'\u00e9laborer des plans d'action et de rechercher des possibilit\u00e9s d'am\u00e9liorer le fonctionnement de chaque processus.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L'exp\u00e9rience de M. Dykstra en tant qu'officier de la police militaire de l'arm\u00e9e am\u00e9ricaine, suivie d'une carri\u00e8re dans l'administration et la gestion, lui a permis d'acqu\u00e9rir une grande vari\u00e9t\u00e9 d'exp\u00e9riences en mati\u00e8re de leadership. Une grande partie de cette croissance est attribu\u00e9e aux am\u00e9liorations apport\u00e9es par Kaizen qui ont permis \u00e0 l'\u00e9quipe des pi\u00e8ces d\u00e9tach\u00e9es de r\u00e9pondre plus rapidement aux demandes de devis et de fournir des d\u00e9lais plus fiables pour les commandes de pi\u00e8ces personnalis\u00e9es.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pour parvenir \u00e0 un tel succ\u00e8s, Dykstra a d\u00fb recruter une \u00e9quipe de champions Kaizen pour diriger les \u00e9v\u00e9nements, mettre en \u0153uvre les recommandations, suivre les r\u00e9sultats et en rendre compte. Parmi eux, Christina Connelly, directrice des pi\u00e8ces ICS chez Ipsen, et Evan Hundley, responsable des r\u00e9novations chez Ipsen.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"Il est important d'obtenir l'adh\u00e9sion de tous, de comprendre la vision\", explique Connelly. \"Kaizen repr\u00e9sente le point de d\u00e9part pour que les employ\u00e9s ne se contentent pas d'approuver les changements, mais qu'ils veuillent les guider et en faire partie. L'un des syst\u00e8mes examin\u00e9s dans le service des pi\u00e8ces d\u00e9tach\u00e9es consistait \u00e0 mettre \u00e0 niveau un syst\u00e8me de distribution des commandes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"\u00c0 l'\u00e9poque de notre premier \u00e9v\u00e9nement Kaizen, l'\u00e9quipe des pi\u00e8ces d\u00e9tach\u00e9es comptait trois employ\u00e9s, ce qui rendait la communication tr\u00e8s simple. Cependant, lorsque nous avons reconnu que nous devions agrandir notre \u00e9quipe, les syst\u00e8mes que nous avions mis en place pour g\u00e9rer les commandes entrantes n'\u00e9taient tout simplement pas assez robustes ou \u00e9volutifs\", se souvient M. Connelly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Au fur et \u00e0 mesure que le d\u00e9partement s'est d\u00e9velopp\u00e9 pour atteindre quatorze employ\u00e9s, le syst\u00e8me de demande de devis (RFQ) est \u00e9galement devenu plus robuste. Ce qui \u00e9tait auparavant une liste de distribution Outlook est devenu un syst\u00e8me de suivi, d\u00e9sormais li\u00e9 \u00e0 Salesforce CRM, pour g\u00e9rer toutes les demandes entrantes. Les responsabilit\u00e9s en mati\u00e8re d'ex\u00e9cution sont d\u00e9sormais clairement attribu\u00e9es aux membres de l'\u00e9quipe disponibles, et l'\u00e9quipe des pi\u00e8ces d\u00e9tach\u00e9es, les \u00e9quipes de vente d'\u00e9quipement et les clients peuvent consulter et partager des informations actualis\u00e9es sur les commandes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"Ce changement a fait une \u00e9norme diff\u00e9rence en termes de visibilit\u00e9 des processus, de meilleure structure et de notifications utiles au client une fois que la commande a \u00e9t\u00e9 ex\u00e9cut\u00e9e\", a expliqu\u00e9 M. Connelly. \"Il a \u00e9galement all\u00e9g\u00e9 la charge de travail de certains de nos cadres sup\u00e9rieurs. Hundley \u00e0 propos de cette exp\u00e9rience. Ils \u00e9taient vraiment ouverts aux r\u00e9ponses et aux suggestions. C'\u00e9tait impressionnant \u00e0 voir.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pour Hundley, l'identification des possibilit\u00e9s d'am\u00e9lioration peut aller de l'\u00e9limination des t\u00e2ches r\u00e9p\u00e9titives ennuyeuses \u00e0 la garantie qu'aucun membre de l'\u00e9quipe n'est le seul \u00e0 d\u00e9tenir des informations critiques qui, si elles \u00e9taient perdues, feraient d\u00e9railler la production de mani\u00e8re significative.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"J'aime partir du principe qu'il faut se demander ce qui se passerait si une personne gagnait \u00e0 la loterie et partait le lendemain, et comment on proc\u00e9derait. Hundley explique pourquoi ce questionnement est si important : \"Si vous ne savez pas, il est temps d'identifier les parties et les processus pour lesquels nous nous appuyons enti\u00e8rement sur des connaissances tribales et de les retirer du syst\u00e8me. Nous pouvons identifier le besoin d'un processus clairement d\u00e9fini, sans avoir de probl\u00e8mes si l'employ\u00e9 obtient le billet gagnant et s'envole pour Hawa\u00ef\".<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qu'il s'agisse d'un probl\u00e8me syst\u00e9mique de grande ou de petite envergure, Hundley pr\u00e9conise d'investir du temps pour identifier les changements \u00e0 apporter.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"M\u00eame s'il s'agit de supprimer un processus de 5 minutes, lorsque vous effectuez ce processus un grand nombre de fois par jour, cela peut repr\u00e9senter une perte de temps consid\u00e9rable. En consacrant une heure \u00e0 la recherche d'une solution au probl\u00e8me, vous rattraperez ce temps en l'espace de deux semaines\".<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il est facile de comprendre pourquoi l'approche Kaizen est pr\u00e9cieuse pour Ipsen si l'on consid\u00e8re la situation dans son ensemble : la satisfaction du client d\u00e9termine directement les ventes futures. Investir du temps pour s'assurer que les employ\u00e9s peuvent trouver des moyens plus rapides et plus efficaces de fournir les bonnes pi\u00e8ces et le meilleur service est logique - \u00e0 la fois \u00e0 court terme et \u00e0 long terme.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"Lorsque nous vendons un nouvel \u00e9quipement, il est important d'avoir \u00e0 l'esprit que nous pr\u00e9voyons de soutenir le client pendant toute la dur\u00e9e de vie du four. Nous voulons fournir des pi\u00e8ces et des services \u00e0 ce client pendant vingt ans ou plus\", explique M. Hundley.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\"Et plus les clients sont satisfaits d'acheter davantage de pi\u00e8ces et de services chez nous, plus ils se tourneront vers nous lorsqu'il s'agira d'acheter de nouveaux \u00e9quipements\", a ajout\u00e9 M.
